The Six Systems
Six systems.
One climb.
A business is an exchange of value where one side pays money. Without the money it is barter. And unless both sides walk away feeling they won, it is not business at all, it is extortion. Everything a business does either moves that exchange forward or gets in its way.
Look at enough businesses through that lens, the ones we have run and the ones we have evaluated, and the same six kinds of work keep showing up: Marketing, Sales, Fulfillment, Management, Money, Intelligence. The published work behind that reading is on the research page. The six are not a decree about all businesses. They are what the lens keeps finding.
They are not a checklist. They hand off in order, and the last hands back to the first, so fixing a system in isolation never holds; fixed in place, with the others around it, the next pass keeps checking it.
Where the questions come from
Studied methods, not my opinions.
Each system carries questions that came out of public, studied work rather than out of my taste, and the people behind that work are named, with their books and years, on the research page. One rule governs it there and here: I do not print names I have not verified.
The AI runs through all six. It is the instrument, not one of the parts. The work happens in Claude, on your machine, in your accounts.
One
Marketing makes people aware you exist.
A business has to be made known, and made known in a way that entices people to want to learn more. So the questions are plain ones. Where are you marketing now, and how do people find you? How much of your week goes into making those posts? Are you rewriting everything the AI hands back? What happens to a lead after it arrives?
Two
Sales brings those people in, and makes the ask.
Someone wants to learn more. Now you have to demonstrate that you can serve them, that you can meet the need you promised in your marketing. Then you have to actually make the ask. Most owners I meet do everything up to that sentence and stop short of it. Once the ask is made, you invite them into the experience, and the invitation is part of the sale.
Three
Fulfillment starts when they accept the invitation and pay you.
You have to really understand what you are giving them and how it reaches them. Is it written down anywhere, or is it in your head? What does the person walk away with when it is over? They should have been satisfied above what was promised, and you should be able to say how you know that, not guess at it.
Four
Management is everything that has to happen to make sure the objectives are met.
It is the managing of risk. Financial risk, information and technology risk, people risk: the risk that the promise the other five systems made does not land. Who decides what happens next, who is accountable for it, and how anyone knows it got done.
Five
Money tells the business whether any of it is working.
How do you keep track of how much money you have? Are you making it or losing it? Where does the bookkeeping live, where do the expenses go, and how often do you actually look and close the books? A business can feel busy for a year while the numbers say something else entirely.
Six
Intelligence is what your business does with what it learns.
Not what you notice. What the business does about it, without needing you to remember. A client was unhappy: what changes in the way the next one is served? A sale did not land: what does Sales do differently on Monday? Marketing is quiet: what moves because of it?
A person noticing is not a system. Intelligence is the part that takes what was learned and puts it back into the system that caused it, every time, whether or not anybody is paying attention that day.
Why it is drawn that way
You are looking down at a mountain.
The drawing is a top view of a pyramid: six faces sloping up to a flat center. Flat on the page, a climb in real life.
It works like a mountain race. You do not finish when you have been round once. You come around again, higher than last time, and the same six questions ask more of you than they did on the last lap. Intelligence is what makes the next lap higher instead of identical: it sends every failure back to the system that caused it, the unhappy client to Fulfillment, the sale that missed to Sales, the quiet month to Marketing.
And when you reach a top, there is another mountain. That is not a warning. It is the whole point: a business that keeps learning never runs out of climb.
The mountain
Six faces. Each one a climb.
The drawing is flat. The thing it draws is not. Each system is a face of a mountain, and each face has layers: simple systems at the base, and higher systems that need the lower ones underneath them. You climb a face by going around and up, and at the top the air is clear. You can breathe. That is what the Breathing Room is named for.

Your videos sync in and the clips come out of them automatically. Nothing to upload, nothing to hunt for, because the recordings were already arriving.
Each layer stands on the one below it: the cards teach the system your voice, the posts prove it can write in it, and the clips need both before they are worth anything.
The other five faces climb the same way. Their layers get named with you, on your business, because a ladder invented on a web page is not one you can stand on. What an install delivers is not six systems as a flat set. It is an honest altitude on the face you chose.
